Before you even open Alibaba or book a trade show flight, write down your non-negotiables. For me it’s usually four things: consistent quality, realistic lead times, honest communication, and pricing that doesn’t magically change after the first order. If you’re spending serious money—say $5 million a year or more—you need a partner who treats your business like it matters. Spend an hour listing your must-haves and your deal-breakers. This one step saves months of wasted time later.

Next, look in the right places—but don’t trust everything you see.

Trade shows are still gold. Walk the floors at HFA, FIBO, or the big sourcing events in Asia. Talk to the people actually running the booth, not just the sales rep. Ask them how many production lines they run and who supervises quality. The good ones can answer without hesitation.

Online platforms are fine for initial leads, but they’re full of middlemen. I always dig until I find the actual factory. Look for companies that show real photos of their production floor, not stock images. Check for third-party audits (BSCI, ISO 9001) and recent certifications that match your market—CE, Prop 65, REACH, whatever applies to you. If they hesitate when you ask for proof, that’s a red flag.

Request references from current customers who buy similar volumes to you. Call them. Ask the tough questions: “Do they hit lead times?” “How do they handle problems when they come up?” I’ve caught more than one supplier lying about capacity this way.

Ask for a factory audit or at least a detailed video tour. I always request a sample order first—small enough to be low-risk but big enough to show real production quality. Pay attention to how they communicate during this phase. Fast, clear answers usually mean things will go smoothly later. Vague or delayed replies? Walk away.

Build the relationship early.

The best suppliers don’t feel like vendors—they feel like teammates. I make a point to visit the factory at least once a year if the volume justifies it. Face-to-face time reveals everything. You’ll see how clean the lines are, how the workers are treated, and whether the boss actually cares about quality.

Once you start working together, set up weekly check-ins and clear KPIs (on-time delivery rate, defect rate, etc.). The reliable ones welcome this—they know it protects both sides. The weak ones get defensive.
